An SEO competitor analysis is the process of finding the sites that rank for your target searches. You then compare their keywords, content, links and SERP presence with yours to find what to do next.
A SERP (search engine results page) is the page Google shows after a search. Besides organic links, it can include question boxes, videos, forum threads and AI-written summaries.
The process has seven steps:
- Identify your real SEO competitors.
- Analyze the SERP, not just the rankings.
- Run a keyword gap analysis.
- Audit competitor content and site structure.
- Compare backlink profiles.
- Check technical and on-page basics.
- Track competitor visibility in AI search.
A rank report tells you that a rival is ahead. A full SEO competitive analysis explains why: a better page format, deeper topic coverage, more links or a place in the AI answer. Once you know the cause, you know what to change.
This guide counts SERP features and AI answers as part of the analysis.
Step 1: Identify Your Real SEO Competitors
Your SEO competitors are the domains that rank for your target keywords. They may differ from the companies you lose sales to. A project management startup might compete in search with a software review site and a template gallery.
To find them, search 10–20 of your core keywords in Google. Record the top 10 organic domains for each search in a spreadsheet. The domains that keep showing up are your real SEO competitors.
Pick 3–5 of them to study in depth. Then sort them into tiers, so you compare yourself with sites you can realistically beat:
- Realistic competitors: Sites of similar size that rank for your keywords. Benchmark these closely.
- Aspirational competitors: Larger category leaders you want to catch over time. Study their structure, but don't expect to match their numbers soon.
- Giants to exclude: Wikipedia and Reddit rank across a huge range of topics. Note where they appear, but leave them out of direct benchmarking.
Step 2: Analyze the SERP, Not Just the Rankings
SERP analysis means recording what each results page shows, beyond who ranks where. A SERP feature is any result that isn't a standard organic link. For each core keyword, log the organic results and every feature on the page.
| SERP feature | What to record | What it tells you |
|---|---|---|
| Organic results | Domain and page type for the top 10 | The search intent Google rewards |
| People Also Ask (PAA) | The questions and the pages that answer them | Subtopics your page should cover |
| Featured snippet | The page that holds it and its format | The answer format Google prefers |
| Video and forum results | Carousels or Reddit threads and their position | Whether searchers want demos or opinions |
| AI Overview | Whether it appears and which URLs it cites | How many clicks may reach organic results |
Page types reveal search intent, the goal behind a query. Guides mean searchers want to learn, and tool pages mean they want to compare or buy.
Rank position no longer maps cleanly to clicks. CTR (click-through rate) is the share of people who see a result and click it. Ahrefs' AI Overviews click study found "the presence of an AI Overview now correlates with a 58% lower average clickthrough rate for the top-ranking page."
Ahrefs published that study in February 2026, using December 2025 data for 300,000 keywords. Agency data points the same way: Seer Interactive's AIO CTR study reported, "Organic CTRs for informational queries with AIOs are down 61%."
Seer's 61% covers its client queries from June 2024 to September 2025, and the decline then partly reversed. In Seer's 2026 CTR update, CTR on AI Overview queries "climbed from a floor of 1.3% in December 2025 to 2.4% in February 2026." These findings are correlations, so none of them proves AI Overviews cause the drop.
For your analysis, a #1 ranking on a keyword with an AI Overview may bring fewer clicks than you expect. Score keywords by SERP layout as well as by rank.
Logging 20 SERPs by hand is manageable, but logging 500 every week is slow. Olostep's Google Search parser returns structured SERP data for SEO teams. People Also Ask, featured snippets and knowledge panels arrive as JSON in the same response as organic results.
Step 3: Run a Keyword Gap Analysis
A keyword gap is a set of search terms your competitors rank for and you don't. Keyword gap analysis is the core of competitor keyword research. In tools such as Ahrefs or Semrush, you enter your domain and your competitors, and the tool lists the keywords you're missing.
The raw list can run to tens of thousands of rows. Filter it before you act:
- Intent: Keep terms whose goal matches a page you could publish, such as a guide or comparison.
- Relevance: Drop terms that your product or expertise can't credibly answer.
- Difficulty: Favor terms your realistic competitors rank for, since giants can win on authority alone.
Next, group what's left into topic clusters. A topic cluster is a set of related keywords that one page, or one hub of linked pages, can cover. Fifty variations of "competitor backlink analysis" become one cluster and one page.
How Accurate Are Competitor Traffic Estimates?
Competitor traffic numbers in SEO competitor analysis tools are modeled estimates. The tools can't see a rival's analytics. They estimate traffic from rankings, search volumes and expected CTR.
Ahrefs' traffic accuracy study reported, "In our studied sample of 1,635 websites, the median deviation turned out to be 49.52%." Ahrefs ran this test on its own tool in 2022, so it's a vendor self-study. Some sites were off by less than 5%, and others by more than 1,000%.
Treat estimates as direction:
- Compare within one tool: Benchmark competitors against each other in the same tool. Don't compare a tool's estimate with your own analytics.
- Read trends: A competitor's traffic doubling over six months is a stronger signal than any single monthly number.
- Calibrate with your own data: Check how far the tool's estimate for your site is from your real numbers.
Your real numbers live in the Search Console performance report. Google says, "The Performance report shows important metrics about how your site performs in Google Search results." It reports clicks, impressions, CTR and average position for your site.
Step 4: Audit Competitor Content and Site Structure
Competitor content analysis starts with each rival's top pages, the URLs that rank for your priority clusters. For each page, record its format, depth, headings, last-updated date and angle. The angle is the page's main promise, such as "with a free template."
A page-by-page review misses the bigger picture. For that, you need the competitor's URL inventory, the full list of pages on the site. Our guide shows how to map a competitor's site structure.
With the inventory in hand, compare:
- Topic clusters: Count pages per subject. A rival with 20 pages on a topic you cover in two has more depth.
- Folder depth: Note how URLs nest, such as /blog/seo/ versus a flat /blog/. Folders show how a site groups topics.
- Missing sections: Look for page types you lack, such as glossaries, templates, integrations or comparison pages.
This is content gap analysis at the site level. Olostep's Maps endpoint finds a competitor's URLs using sitemaps, robots.txt and URL discovery. Scrape and Crawl then return each page as Markdown or JSON, so you can compare headings and word counts in a spreadsheet or script.
Step 5: Compare Backlink Profiles
A backlink is a link from another site to yours. Competitor backlink analysis shows who links to your rivals and which pages earn those links.
- Referring domains vs total links: Referring domains count unique linking sites. One site with 500 links counts once, so it measures breadth better.
- Link intersect: Find sites that link to two or more competitors but not to you. They already link to your topic, so they make good outreach targets.
- Linked pages: List the competitor pages with the most referring domains. Look for patterns, such as original data, free tools or templates.
The link intersect view is also called backlink gap analysis. It requires a backlink index, a database built by crawling the web for links over a long period. Use a tool such as Ahrefs, Semrush, Moz or Majestic here, since Olostep doesn't provide a backlink index.
Step 6: Check Technical and On-Page Basics
Technical and on-page checks are table stakes. Compare your page with the top three results for each priority keyword, and fix clear gaps before you invest in new content.
- Title tags and H1s: Check whether competitors put the main keyword early and state the intent clearly.
- Schema: Schema is code that labels content for search engines. Note whether rivals use Article, Product or FAQ markup.
- Internal linking: Count the internal links pointing to the ranking page and note their anchor text.
- Core Web Vitals: These are Google's metrics for loading speed, responsiveness and visual stability. Test both pages in PageSpeed Insights.
- Mobile: Load each page on a phone and check that text, tables and buttons work without zooming.
Step 7: Track Competitor Visibility in AI Search
AI search visibility is how often a brand is named or cited in AI answers. Run your core prompts in ChatGPT, Google AI Mode, Google AI Overviews and Perplexity. For each answer, record:
- Brand mentions: Note which companies the answer names and in what order.
- Cited URLs: Note which pages the answer links as sources, and whose domains they are.
AI answers can change between runs of the same prompt. Run each prompt several times on different days, then count how often each brand appears. A result like "named in 4 of 5 runs" tells you more than one screenshot.
Cited sources can differ from the top organic results. Some AI tools, including Google AI Mode, split one prompt into several related searches and combine the results. This is called query fan-out, and our explainer on how query fan-out works covers the mechanism.
Being named in the answer matters because fewer people may click past it. Pew's AI summary click data shows "Users who encountered an AI summary clicked on a traditional search result link in 8% of all visits." Pew added, "Those who did not encounter an AI summary clicked on a search result nearly twice as often (15% of visits)."
Pew's figures come from the browsing data of 900 US adults in March 2025, and they show an association rather than a proven cause. For repeated sampling across engines, Olostep's SEO and AI visibility data gives teams a programmatic way to track brand mentions and cited sources.
How to Prioritize What You Find
Score every opportunity from 1 to 5 on four factors. Relevance, intent and SERP format fit add up to impact. Difficulty, plus the work needed to build the page, sets the effort.
| Factor | Score 1 | Score 5 |
|---|---|---|
| Business relevance | Loosely related to what you sell | Directly tied to your product |
| Intent match | Searchers want a page type you can't build | Searchers want a page type you can build well |
| Difficulty (5 = easiest) | Only giants and aspirational sites rank | Realistic competitors rank with thin pages |
| SERP format fit | An AI Overview and videos dominate the page | Organic results or a PAA box you can win |
Then place each opportunity in an impact vs effort grid:
| Low effort | High effort | |
|---|---|---|
| High impact | Do first: quick wins | Plan next: big bets |
| Low impact | Batch later: fill-ins | Skip for now |
This doubles as a simple SEO competitor analysis template. Use one row per opportunity, one column per factor and a final column for the grid position.
How to Automate an SEO Competitor Analysis
A one-off analysis goes stale fast, because competitors publish pages and SERP layouts change. Automation turns the seven steps into a job that reruns on a schedule. The right path depends on your team and the number of keywords you track.
| Manual path | Automated path | |
|---|---|---|
| Fits | Marketers running a first analysis on under 50 keywords | Technical teams tracking hundreds of keywords |
| Tools | Google, Search Console, a spreadsheet and free tool tiers | An SEO tool for links, plus a web data API and database |
| SERP data | Screenshots and notes | Structured JSON snapshots |
| Freshness | Accurate on the day you collect it | Refreshed on a schedule, such as weekly |
| Main cost | Your time | API usage and engineering setup |
An automated pipeline has five stages:
- SERP snapshots: Query your keyword list on a schedule and store each result as JSON. Olostep offers batch processing for SERP URLs for large keyword lists.
- URL maps: Map each competitor's site monthly and flag new URLs.
- Page extraction: Scrape new or changed pages into JSON with fields such as title, H1 and word count.
- Scheduled diffs: Compare each snapshot with the last one. Olostep Monitors can detect page changes between runs.
- Alerts: Send changes to Slack or email, such as a rival entering the top three for a priority keyword.
Home-grown scrapers can break when Google changes its results pages. In September 2025, the num=100 parameter, which had shown 100 results on one page, stopped working reliably. In Google's num=100 statement, a Google spokesperson said, "The use of this URL parameter is not something that we formally support." Our Google Search URL parameters reference explains the parameters that shape Google results.
A maintained API absorbs layout and parameter changes, so your team spends less time fixing parsers. Collect only publicly accessible pages, and respect each site's terms and robots.txt rules.
Tool choice comes down to dashboards versus data. Rank tracking software gives you ready-made reports, and an API gives you structured data for your own. Our comparison of rank tracking APIs versus software covers the trade-offs.
Olostep is not rank tracking software, a backlink index or a keyword volume database. It is the web data layer that collects SERPs, URL maps, page content and AI answers. Pair it with an SEO tool for links and search volumes.

FAQ
What are the 5 steps of a competitive analysis?
A general competitive analysis has five steps: identify competitors, gather data, compare strengths and weaknesses, find opportunities and act. The seven SEO steps above apply that pattern to search data.
What is the best tool for competitor analysis in SEO?
The best tool depends on the job, with Ahrefs or Semrush covering links and keyword volumes and Search Console covering your own site. A web data API such as Olostep fits teams that collect SERPs, competitor pages and AI answers on a schedule.
How many competitors should I analyze?
Analyze 3–5 competitors in depth, mostly realistic rivals plus one or two aspirational ones. More than that tends to add data faster than it adds decisions.
How often should you do an SEO competitor analysis?
Run a full analysis once or twice a year and before major content planning. Check SERPs, new competitor pages and AI answers monthly or weekly, depending on how fast your market moves.
Can you do an SEO competitor analysis for free?
Yes, a basic free SEO competitor analysis works with manual Google searches, Search Console, a spreadsheet and free SEO tool tiers. The trade-off is time and tighter data limits.
What are the four P's of competitor analysis?
The four P's are product, price, place and promotion, a marketing framework for comparing how rivals sell. In SEO terms, promotion includes how competitors show up in search results and AI answers.
